Does anybody know if the fork stanchions are the same throughout the range na/nb/c/d etc etc or did they get revised at some point?

There were three basic versions of stanchion mate:
CB250/400/T and CB250/400N & NA - version 1 (1977-1980) CB250/400NB - Version 2 (1981-1982) CB400NC - Version 3 (1982-1984)
I am sure it would be best if our resident fork expert NA44 (John) went into more detail if required.

Not sure about version 3 but version 2 fits version 1 legs.
My 250T now has 400N stanchions and 250T legs.

The later fork assemblies incorporated bushes.
Can you order NB ones, Bob? I understand they are readily available.
Do your forks have the little 8mm drain bolt on the alloy sliders?
